Building Down Green Deal Barriers

Themes covered in the Cumbria Green Deal workshop yesterday, both within round table groups and in general discussions were strikingly familiar, being the age old improvement issues that the construction and built environment sector has been trying to address for the last few decades.

It is encouraging that Green Deal is raising these themes with a new audience, and reinforces the point that Green Deal is another important improvement step on route to construction excellence. However, it is also a reminder that Green Deal may be doomed to failure it its just another sticking plaster applied over our industry core problems

So, forgetting for a moment the mechanics of Green Deal, what are the underlying themes …

Collaborative Working – the need to work together, across supply chains and in consortia is emerging as a pre-requisite for Green Deal.  The six principles of Collaboartive Working, (Compete on Value, Relationships, Integrated Working, Collaborative Cost Management, Continuous Improvement and People Development), first developed under the Building Down Barriers are very appropriate to Green Deal today.

Added Value and Lean Construction – the need to reduce costs whilst improving value. The need to be lean across the Green Deal process. The first Lean Management principle of identifying and stripping waste out is key to effective Green Deal delivery

Open and Transparent Costing – essential to get back to real costs, adopting new and radical approaches to pricing and dealing with risks, and the need to eradicate competition by profit / lowest cost.

Communications – across Green Deal players, with customers and consumers to the way in which we market and promote ourselves.

With the main root of construction problems being related to communication issues, effective approaches to Green Deal communication is vital

Sustainability and CSR – from technical sustainability of how to improve performance of hard to treat properties, to green skill development, to procuring local and appropriate resourcing all get a good outing in Green Deal discussions

Value Management – the need to evaluate between differing Green Deal Plan options, products and quotes across a differing range of criteria (cost, life cycle, replacement, appearance, performance etc) will benefit from robust value management approaches.

Quality Management – our industry SME resistance to adopting processes and certification that applied correctly will improve quality and consistency, reduce errors, reworking and costs, but importantly offer confidence to clients now shifts from ISO 9001 to PAS 2030.

Automation – will automating processes without loosing face to face relationships usher in a world of iPads, social media and improved streamlining of routine / back of house processes?

Construction CSR Makeover: can construction learn from Patagonia?


CSR and Transparency seem to be linked buzz words in the world of sustainability at the moment.

Fuelled perhaps by an increase in CSR generally, a growing awareness of social media ‘whistleblowing’, the potential of the Social Value Act and a desire to improve or differentiate sustainability offering in bids and delivery on contracts.

Our Green Vison tweetchat last night concluded construction is ready for and in need of a CSR make over. But where to start? One of the suggestions was to listen to and learn from other sectors.

As if on cue, this  morning I was aleretd to Patagonia’s Footprint Chronicles update.  A grand example of merging CSR, Supply Chain Management, Transparency, Storytelling and using social media to stitch it all together

For our tenth season we have completly revamped the Footprint Chronicles to show a world map of every factory that makes Patagonia clothing and gear, profiles of the social and environmental of key suppliers and fabric mills and profiles of key  independent partners who vet  social and environmental practices throughout our supply chain

The Footprint Chronicles® examines Patagonia’s life and habits as a company. The goal is to use transparency about our supply chain to help us reduce our adverse social and environmental impacts – and on an industrial scale. We’ve been in business long enough to know that when we can reduce or eliminate a harm, other businesses will be eager to follow suit.

Bids that Win 2012 Style

The world is changing, today we find our selves in a very different and more challenging environment than we have previously faced. New themes and initiatives have taken over from those in the nineties and noughties. Probably never before have we had the urgency and importance for survival and resilience, for integrated and balanced approaches to economic, environmental and social responsibilities.

Winners are those who have embraced change. But, are we applying the same patterns of thinking to bid responses that we did 5, 10 and more years ago?

Winning work today requires more than just the technical capability and capacity to deliver the work. Important as these are, increasingly vital is the how, the responsible manner in which we undertake the work.  Responsible management approaches, or Corporate Social Responsibilities, have been described recently as the DNA of a business, your image and your reputation.

Towards the end of 2011 I wrote a five part series of bidding articles as part of the AIS Build a Better Contractor programme that covered

  • Getting Ready (you do not win the bid at bid stage)
  • Improving Content (evidence, evidence, evidence)
  • Getting it Right (selected not de‐selected)
  • Presenting your Bid (can you walk the talk)
  • Learning (for the next bid)

These articles can be found on the AIS Build a Better Contractor web site along with a series of three accompanying webinars delivered more recently for AIS Members

This article then, provides an overview and further narrative to the on line material along with questions to challenge, and indeed improve, your approaches

Getting Ready (you do not win the bid at bid stage)

Understand the industry and embed progress.  Being able to demonstrate that you are tuned into current and emerging best practice and legislation can be essential in moving a ‘good’ bid response to an ‘excellent’ bid response.

Understand where your sector and the industry is heading and ensure these changes are fully discussed at board level (or equivalent). Sustainability, diversity, localism and CSR for example should be seen as strategic issues not just a tick box for bid or project issues. Directors and boards need to lead,  providing stability and encouraging innovation for change.

Being visible and engaging with the industry has perhaps never been easier with today’s social media, web and cloud technologies. The power and potential of social media is yet to be realised. On one hand social media presents a phenomenal tool for sharing news, keeping informed, demonstrating innovation and engaging with clients and partners, on the other hand it can be your Achilles heel, rapidly broadcasting irresponsible practices or intentions, undermining all the good work in bids and client relationships.

Having an appropriately positive approach to Social Media with guidelines or codes of practice for use by staff in the business and on projects will increasingly become high priority.

Improving the content of bids (evidence, evidence, evidence).  

Evidence of how you go about delivering projects is your key to successful bids. Who in your organisation is collating and recording your story, the who, the why, the how, and the where  ‐ as well as the what you did.

A project diary kept as a project blog can provide an effective time line and record of how you approached the project, worked with the client and others, brought innovation and solutions to the project. Good solid, honest evidence could well move your bid scores from a five or six out of 10 to a 10 out 10.

Take a look at the evidence you have submitted previously and ask the ‘so what’ question. If you were reading for the first time what would really you think?

Is it anecdotal, could it have been written by anyone or is it unique to you, does it tell your “story’?  Do you find it interesting or dull?  Is it innovative?

Its also a good time to review your project data sheets, are they what you would expect from an innovative company in 2012? Make them come alive by adding maps, links to innovate web pages, your company, the building or clients websites, online pictures, reports, blogs or articles on the building or project. View your project sheets as an interactive PR tool rather than simply a flat brochure. Using online material wisely and effectively can really demonstrate how innovative your organisation is.

Getting it Right (getting selected not deselected)

Through careless errors, bidders all too often throw away points, deselecting themselves from success. Having a robust written process, as part of, rather than outside of your management systems, to manage the preparation, collation and submission of bids is essential

Presenting your Bid (can you walk the talk)  

Once you have submitted your excellent, well focused PQQ, have been invited to an interview and to present to the client, can you really ‘walk your talk’? Often the presentation can be your last hurdle in the bid process, a competition with just a limited number of bidders. It’s your opportunity to demonstrate you are better than the best. Prepare, Practice and Seize the opportunity to impress!

Learning (… for the next bid)  

Submitting good bids is not always good enough. Your bid submissions must continually improve, each one being better than the previous, and of course each being better than the competition. Don’t leave improvement of your bids to chance, but view bid writing as a core business activity, with appropriate management, resources and contribution from all.

It is vital that you work to improve bid responses between bids, for example collating evidence to strengthen your story and demonstrate your capabilities and innovations

Five Bid Improvement Thoughts

  1. How can you embrace social media to win work?
  2. Get an independent (internal or external) health check to review and update your evidence.
  3. List the reasons why you have de-selected yourself on previous bids
  4. How can you really shine at interviews and presentations?
  5. How do you ensure that each bid is better than the last one you did?

Zap or Sap

How do your bids appear to others? Reading between the lines do you Zap energy, ie come across as an eager, open and problem solving, collaborative working, with a proven supply chain of a similar ethos, or do you come across as a business that Sap’s energy, that in spite of technical excellent appears as hard work, guarded responses with a supply chain to be advised?

Mapping the Green Deal with ArchitectMap

Once Green Deal is live, and indeed in the run up preparation phase, it will be of great advantage to be able to see who are the Green Deal ‘players’ on your street, in your estate, neighbourhood or town.

Green Deal, in addition to improving energy efficiency of buildings, both domestic and commercial, also has aims of carbon reduction and providing increased work for micro / small SMEs. Could built environment leaders cut it in a digital world?

An excellent Communique newsfeed from Nancy Settle-Murphy this morning, at looking at effectiveness of leaders in a virtual world.  It strikes me this is a lesson perhaps for built environment and construction leaders as we move into a communication era that is increasingly digital, web based, social media enabled and BIM (Building Information Model) focused:

Even the most experienced team leaders can make us weep with boredom. They torture us with their monotone narrations of 10-Mb slide decks. They regale us with irrelevant minutiae, while sidestepping the really important stuff. Their meetings are more like monologues, with everyone else listening from the sidelines. And for the most part, they probably imagine they’re pretty interesting people!

When we experience boring leaders face-to-face, we have to at least pretend to be somewhat interested. We might take notes (even if it’s a shopping list!), throwing in a few occasional nods so we won’t be called on to replay key points. Copious amounts of caffeine help to some degree, as do the many bio breaks we’ll inevitably need as a result. And who hasn’t had a colleague place an “emergency” phone call in extreme cases of ennui?

Tuning out boring virtual leaders is far easier. Once you put yourself on mute, there’s no end to the more important things you can do, like responding to emails, writing up your latest status report, or finding the best price on that new digital camera you’ve been pining for. (If you work from home, this “important” work can extend to laundry, dinner prep, weight-lifting and more.) As long as you’re within earshot of the conversation, your team leader may assume you’re present while in fact you are completely absent.

So, how can boring virtual leaders learn to become more captivating? (And no, it is not an inherent skill that some are just born with!) In this issue, I take a look at some steps even the blandest leader can take to evolve into an engaging, stimulating and captivating leader, from near or far.

No one actively aspires to be boring. And yet regrettably, few leaders actively attempt to be interesting.

What is BIM

The following article was written to introduce PauleyCreative’s excellent BIM Infographic  illustrating the recent NBS BIM survey, providing an important snapshot of our collaborative working BIM journey and future directions.

It was also hosted on the 2degreesnetwork site as part of their BIM series.

It feels the article has been ‘on tour’ and received good responses and comments via twitter and elsewhere, so it seems only correct to ‘bring home’ and post here for readers of this blog. Enjoy, and please do add comments below.

What is BIM?

There are many definitions of BIM, but unfortunately many are wrapped in technical, project management or design terminology.

We can understand and describe BIM as “the total and virtual modelling of all aspects of a project prior to construction, during construction and in use.”

A BIM would typically model all data relating to, for eg, design scenarios, costings, build ability and clash detection, scheduling and procurement, sustainability impact, life cycle and facilities management factors as well as in use predictions. Championed by the Government, milestones are set for achieving increasingly mature levels of BIM. The first being level 2 by 2016.

We should view BIM, not just as new technology but as a continuation of the collaborative working journey within the built environment sector. A journey started, or first articulated, way back in 1934 by Alfred Bossom and core to most sector improvement programmes since, from Latham, Egan, Building Down Barriers, Constructing Excellence, to the recent Never Waste a Good Crisis report.

BIM will be challenging, demanding real collaborative working and sharing of data, knowledge and costings across project parties.

The key to collaborative working being effective and open communications, coupled with trust and importantly being comfortable with sharing within a digital environment. Indeed we need the debate on the potential role of communications, and in particular social media, within BIM environments.

Perhaps understandably, the current BIM agenda is driven by technology and design. But the debate will widen, out of necessity, to include other disciplines such as Facilities Management, Quantity Surveyors, SME contractors, product suppliers and manufacturers, Many of whom still remain unclear as to how work and management will be different when working within BIM projects or suppling equipment to a BIM project.

You may recall a recent Honda advert that played on the expression “everything we do goes into everything we do.”  That ad emphasised how the breadth of Honda’s experience is applied through lean manufacturing to all aspects of their products. This is a great expression we would be wise to adopt to explain how BIM will enable us to bring built environment collective experiences, knowledge, technologies and best practice to every building.

Imagine a built environment industry where the design office, the QS office, the project management team, subcontractors operatives, the manufacturers factory and so on is so lean that everything we do goes into everything we do.

We would be able to reclaim the rule of thumb 30% waste in our sector, improve on safety and sustainability and deliver better, lower cost, fit for use facilities whilst achieving healthy profit levels essential for a sustainable industry.

Increasingly I am helping the contractors that I support on their questions of “what is BIM” and “what do I need” to do through increasing awareness of collaborative working, BIM itself and becoming comfortable with web/social media/digital communication. Five Emerging Themes in Construction CSR

A recent CSR in construction workshop ran some very interesting discussions on just what CSR in construction is, what it could be and what it should be.

There emerged a number of salient, central themes:

CSR is not a badge, a new lick of paint or indeed something to do to generate responses in bids and PQQ’s to win work, but is something that goes deep into the organisation. It is the brand, image and reputation of the business, in many ways CSR is part of the DNA upon which the business will grow and flourish. Words such as heart or soul of the business become relevant.

CSR thinking will challenge existing business models. We have moved from a era of CSR being bad news, not seen as a business issue, to one of commitment to being responsible and doing good whilst running a business. The challenge businesses may now face is moving forward, how to make a construction business of out doing good, where social responsibility is the vision and core of the organisation. Combining triple line thinking in an integrated strategy and integrated reporting approach will give new perspectives on construction businesses.

CSR approaches cannot be simply imposed top down. Whilst needing strong leadership vision, CSR requires real engagement of all staff and indeed all those who work for the business through the supply chains. Empowering managers to lead on CSR and engaging people in sharing CSR good news stories will become essential.

CSR transparency means all aspects of construction are increasingly on open public display. We cannot put one message to clients in bids, another to staff and still allow conflicting, or perhaps irresponsible practices to exist. Construction #CSR Gen X + Y and a desire to ‘do good’

As part of background reading for construction CSR / Social Media project, focused on employers looking to attract young people into the industry, I came across a fascinating article in the Canadian Globe and Mail, GenY seeks responsible employer who listen.

It struck a real chord with an expression that had been forming over the last few weeks, that “if we dont get sustainability, social media and CSR right then young people will not want to work in construction. But they will want to work for other sectors” A compelling reasons why all this starts in the boardroom both as an organisaiton continuity or survival issue and forward thinking, growth and innovation matter.

And it is very much a social media matter, Gen X and Y will use social media to broadcast negative thoughts and obersvations, as well as positives. (The slide comes from a recent constructing social media presentation)

Corporate social responsibility ranks “quite highly” for Generation Y workers …

“The challenge is that Gen Ys hold organisations to their CSR policy. If they join and they feel that the organisation is not living up to the policy, they will become disengaged, leave the organisation and, even worse, will use social media to broadcast their negative thoughts.”

There are a number of other factors that make a company an employer of choice for Gen Y, such as: meaningful, engaging work and the opportunity to build skills; access to the latest technology; working with friends and co-workers in the same age group; a collaborative work environment and management style, and an organisational capacity for fun.

So what turns them off?

  • Stodgy, traditional companies – “they will join and stay for the money for a while, but then will leave looking for greener pastures.”
  • Managers who are not interested in them as people, or their career progression.
  • No clear line of sight between what they are doing and the big picture.
  • “When the cost of doing anything [long hours] outweighs the benefits [work-life balance].”

Twitter Building Down Barriers

A few tweets caught my eye on Friday between two SELCA (SE Lancs Construction Association) members, nothing really remarkable in content, but what was interesting was the exchange was between  joinery and bricklaying contractors, @rlmbrickwork and @tmjcontractors. As was mentioned, such conversations just wouldn’t happen on site.

That got me thinking, I have long maintained that organisations cannot really collaborate (few are designed to collaborate), hence the need and importance of last planner approaches, but that its people across organisations that collaborate, and of course that social media can only foster and enable more person to person connectivity.

And real collaboration.

So thoughts mused on how twitter can be used to enhance the last planner approach, enabling real time sharing of progress and issues between subcontractors. eg

@joiner: will the 2nd floor be ready for us on Tues as planned?

@plumber: @joiner first fix complete on for you to start in tues morning. Spoke with @electrics who will be done too. Good to go 

 @joiner; great thanks, will have a couple of guys there

Dreaming or Potential? I know many SME contractors who dismissed the idea of any weekly last planner type sessions with subcontractors a few years back, but now see them as essential to construction project management. Maybe in a few years twitter will be a key project tool …. ?  (After all if  social media can be used to organise flashmobs, even dare I say riots, then surely we can use it to coordinate construction projects?)

Last Planner: There are many definitions of Last Planner in the context of lean construction, but essentially its about collaborative working, planning, scheduling and progress reviews with trade supervisors – the last planners – to reduce costs and delays, waste in its widest sense and add value. Often run as a series of weekly or daily planning and progress sessions on site.

Twitter Building Down Barriers: By the way the title above is purposely taken fromBuilding Down Barriers, a 1997 (just pre Egan) action research initaive to remove barriers between construction players that has shaped much of todays Modern Methods of Construction Management thinking.
